Follow the Krona
Fortnox is one of Sweden’s dominant cloud accounting platforms, with more than 500,000 customers. In 2025, it was taken private by EQT in a deal valued at roughly 55 billion Swedish kronor. In spring 2026, it launched two new services: Access, a mandatory add-on giving company signatories direct insight into their financial data, and BLINK, an add-on for accounting firms that lets Fortnox automate bookkeeping and reconciliation in real time. Together, the two products put Fortnox in direct competition with the accounting bureaus who have long been both its customers and its main distribution channel.
Fortnox used its position in the accounting workflow to capture economics that historically belonged to its partners. Anna Wallman, an accounting consultant and founder of Wallman & Co, told Balans that the launch was a direct threat to the industry. “This is a first step toward taking over our whole business,” she said. Fortnox is moving into work its partners used to perform, with AI making automated invoice coding cheaper to scale. AI can compress a feature provider’s margin, let a platform absorb intermediary work, and reduce the customer’s need for outside help.
What makes a moat durable
A durable moat does three things: runs the customer’s workflow, holds years of system-of-record memory, and anchors the network of partners and integrations around it.
Fortnox also sits between SMEs and their accounting bureaus, giving it leverage over the economics downstream. That ecosystem position lets the company use AI to move up the value chain.
External substitution and internal value capture
That reframing splits what looked like a single risk into two. Substitution risk is whether AI or another platform can replace the functionality itself. Value-capture risk is whether someone else, the vendor itself, a platform bundling the feature for free, or an intermediary being cut out, captures the economics that used to flow elsewhere, even while the customer stays. Fortnox carries low substitution risk and, its bureaus would argue, high value-capture power. Its accounting partners face the inverse: the software company they operate within is moving into their territory.
A product moat protects a position the customer struggles to leave. A company can ship a genuinely good AI feature and still have little defensibility if the customer can replace the whole product with a general model, a spreadsheet, and a platform they already pay for. Even plain vertical software is hard to dislodge when it holds historical records, integrations and a regulated workflow.
Visma deepens the workflow
If Fortnox shows what a moat lets a company do to the ecosystem around it, Visma shows what the same moat looks like when the strategy is to deepen the relationship instead. Its FY2025 results showed revenue of €2.8 billion, up 17%, with Annualised Repeatable Revenue up 19% overall and 13% organically. Its customer base grew 22% to 2.4 million, and Adjusted EBITDA rose 18.5% to a 35% margin. Visma disclosed 250 live AI initiatives, including Smartscan, which it says reduces human involvement in document processing by 93%. In Q1 2026, organic ARR growth held at 13.3%, with ARR reaching €3 billion, up 19.5% year on year; by H1 2026, Visma reported 300,000 net new customers and 40% of ARR coming from customers with access to embedded AI features. Its public material later put the group-wide AI initiative count at roughly 550, with 200 described as having real transformational potential.
Management describes growth as “supplemented by M&A, albeit at a lower pace,” while saying the underlying model becomes “more valuable every year” as more AI initiatives go live. Visma sits inside accounting, payroll, tax, and invoicing, mission-critical, regulated workflows, and uses AI to deepen that position. Visma does not report AI’s contribution separately. Its disclosures nevertheless suggest that AI is strengthening the product.
Vitec’s mixed signals
Another Swedish, Nasdaq-listed vertical software company, Vitec Software Group, reports organic growth separately from acquisition-driven growth in every interim filing, and the two lines have been diverging. In Q1 2026, total sales grew 9%, with 5 points organic, 7 points from acquisitions, and a 3-point currency drag. By Q2 2026, total growth had risen to 15%, largely on acquisitions, while organic growth had slowed to 4%. On the July 2026 earnings call, management flagged that the price-increase tailwind propping up the organic number was fading, with nothing yet disclosed to replace it, even as the company describes itself as actively embedding AI across its business units. Vitec has also changed the accounting presentation of transaction-based revenue in two subsidiaries during this period, lowering reported net sales by roughly 8% against the 2025 base without affecting earnings, cash flow, or financial position, so these figures need reading alongside its restated comparatives rather than as a clean year-on-year line.
The financial data raises a genuinely open question: whether embedded vertical software can maintain pricing power as AI makes the functionality around it cheaper, or whether even a company with a real moat can face slower organic growth for reasons that have nothing to do with AI. Its portfolio of specialised businesses will make that question easier to test as more results arrive.
Nordic SaaS conditions
Nordic customers have provided little public evidence of seeking lower SaaS prices because of AI. A company quietly losing pricing power to an AI-copilot substitute has every commercial reason to keep the reasoning private. The first signs should appear in price realisation, seat compression, expansion revenue and renewals.
The broader SaaS data shows the conditions in which that pressure could emerge. The Causo retention report found mid-market logos across DACH, the Nordics, and the UK seeing gross retention compress by one to three points, driven by lengthening procurement cycles and renewals being re-priced down before they’re signed, ahead of any customer leaving. Read alone, that finding describes ordinary procurement pressure as easily as an AI effect.
Benchmarkit’s 2026 SaaS and AI-native performance data adds a separate piece: usage-based and consumption pricing models are currently outperforming seat-based ones, a median 108% net revenue retention against 98%, a 10-point gap. That’s Benchmarkit’s reported finding; what follows is this piece’s analysis, not Benchmarkit’s. When an AI agent inside a customer’s workflow starts doing work a seat used to do, the seat becomes harder to justify paying full price for at renewal, whatever the customer’s intentions toward switching vendors. That’s a plausible explanation for the pattern, one still awaiting confirmation in a single named Nordic case.
Ramp’s business spend data, drawn from more than 70,000 companies, shows traditional SaaS vendors increasingly charging for AI as a paid add-on rather than bundling it for free. Fourteen percent of traditional SaaS vendors billed for an AI-powered feature in the past year, up from 8% the year before, and usage-billed AI features already account for 36% of embedded AI spend, up from 24% a year earlier. That’s a pricing-model shift already underway, evidence that vendors are behaving as though they expect renewal pushback, whatever the actual cause of that pushback turns out to be.
Missing causal evidence
Nordic buyers have not yet described how AI changes what a SaaS subscription should cover. Every source used so far is a vendor, a partner caught in a vendor’s ecosystem, or aggregate market data. This reporting establishes that Fortnox is using its position to move into adjacent economics, that AI is making workflow automation more powerful, and that SaaS pricing models are shifting. Proof requires a customer describing a renewal in which AI justified a lower price or fewer seats.

Fortnox and Visma carry the depth of sourcing set out above; Vitec’s row rests on its filings. Karnov and Lime suggest the same pattern may extend across categories, although equivalent reporting on either company is not yet available. Fortnox warrants the closest attention because competitive pressure is low outside its ecosystem and high within the network it built, the value-capture risk described above.
The useful metrics sit beneath total revenue growth: organic growth against total growth, new-logo growth against expansion revenue, gross revenue retention against net revenue retention, whether price increases are still landing at renewal, seats or usage per customer over time, and how much of total growth comes from acquisitions rather than the underlying business. Tracked together over several quarters, the way Vitec’s organic and total growth lines are diverging, for instance, these numbers show whether a company’s pricing power is holding or quietly eroding, well ahead of any renewal conversation or earnings call forcing the admission.
AI is increasing the supply of software functionality. Workflow position, data, integrations, trust, and established relationships remain harder to reproduce. The next AI winners in Nordic SaaS may be the companies already sitting closest to the economic centre of a customer’s workflow, able to decide where the surplus AI creates gets captured. That moat helps determine who gets paid when AI makes a product easier to copy.

Not in the cases examined here. Fortnox, Visma, and Vitec all keep their customer bases. What changes is who captures the economics around the workflow those customers sit inside, whether that is the vendor moving into a partner’s territory, as with Fortnox and its accounting bureaus, or a customer needing less outside help. Replacement and repricing are different mechanisms, and the evidence in this piece supports the second more than the first.
A moat is what keeps a customer, or a partner, from walking away once AI makes a feature cheap to reproduce elsewhere.
